The first win from AI was in acceleration. The real shift is in intent, structure and new corporate forms. Vic Boomer is built from that logic.

The first phase of AI use was simple. Someone opened ChatGPT, asked a question, got a usable answer, and pasted parts of it into a document, email or plan. That already felt like a win. A text was finished faster. A summary took less time. A brainstorm got going more quickly. But the form stayed recognizable. The human thought. The model helped. The output was manually cut, pasted, adjusted and embedded into existing work.

It didn’t stop there.

As soon as people discovered that a model could not only rewrite text but also generate code, break tasks down, modify files and work in iterations, the relationship changed. AI moved from helper to executor. Cautiously at first, then increasingly directly. A founder used a model to make a script. A developer let it propose a refactor. A marketer had it generate five variants of a landing page. Then tools like Cursor and Claude Code moved closer to the actual work. No longer just giving answers, but collaborating inside the project folder itself. Understanding what was already there. Proposing patches. Running tests. Iterating on real code.

That marked the start of the phase now often called vibe coding.

That shift is big enough to take seriously. A team can build something today in an afternoon that would have taken a sprint a year ago. A founder without deep frontend experience stands up an admin panel. A consultant builds an internal tool without weeks of specification first. A developer uses Claude Code to move through a codebase in short loops and get from intent to working software faster. The production layer has become drastically cheaper.

That’s real. But it isn’t the whole story.

Because after the initial excitement, the same friction keeps appearing. Things get built faster. But what gets built doesn’t always match what matters. There’s a prototype, but no clear audience. There’s an internal tool, but no owner. There’s content, but no coherent voice. There’s software, but no judgment about priority, style, governance or direction. Vibe coding shrinks the production problem. It doesn’t solve the intent problem.

That’s where the next step begins.

The route nearly everyone follows

In practice, AI adoption tends to follow strikingly similar steps.

First there’s the standalone assistant. You use ChatGPT the way you used to use a search engine, sparring partner or summarizer. The model is useful, but still sits outside your real workflow. Then comes integration. You use AI more and more inside documents, emails, analyses, presentations and code. Then it shifts from helper to producer. The model doesn’t only suggest, it delivers a first version of something directly usable.

From there, vibe coding shows up almost on its own. Especially among people who build, write or structure. As soon as the cost of production drops, you try more things. More software. More concepts. More internal tools. More automation. More experiments.

That looks like progress, and it is. But there’s a limit to the logic of acceleration.

Anyone who works with these tools longer notices that speed by itself doesn’t produce direction. A model can write code without knowing which code is strategically relevant for your company. A model can structure an essay without knowing which voice fits your publications over time. A model can automate workflows without knowing which part of your organization is stable enough to formalize and which part still requires human judgment.

That’s why, after the production phase, another question automatically pushes forward. No longer: can we build this? But: what are we actually trying to make happen consistently?

That is the question of intent.

What vibe coding solves — and what it doesn’t

Vibe coding has one undeniable merit: it has exposed how much of software production was actually routine, iterative and compressible. A large share of the work that used to eat time can now be done faster. Boilerplate, refactors, simple CRUD screens, scripts, tests, documentation, small tools, dashboards, helpers: the threshold for putting something working in front of you has dropped sharply.

That changes teams. It also changes founders. Anyone who used to mostly have ideas and depend on scarce engineering capacity can now go much further on their own. That’s a real power shift.

But that’s exactly where confusion arises too.

Because once building gets cheap, more ideas reach reality. Including the weak ones. Scarcity used to filter bad ideas out automatically. A bad idea simply cost too much time. Now a bad idea might only cost an afternoon. So it slides further into the system. It gets an interface, a name, a workflow, maybe even a first user. Not because it’s strong, but because production barely throttles anything.

The bottleneck shifts. No longer from can to will. No longer from execution to selection. No longer from production to intent.

A model has no built-in opinion about your company’s identity. It doesn’t know your style as a governing fact. It doesn’t guard your quality bar by itself. It can’t sense which trade-offs are acceptable for your organization. A prompt can carry context. A prompt isn’t an organization. As long as intent stays implicit, a human has to inject it again into every session. That works for one-off tasks. It scales badly once multiple tasks, multiple agents, multiple roles and multiple outputs together have to form one whole.

Then you need more than a good prompt.

Intent is the missing layer

Intent is the part that stays invisible in much AI work at first, then suddenly determines everything.

By intent I don’t just mean a goal in the abstract. Intent is the externalized reason something is made, within which limits, in which order, in which style, for which audience, with which quality criteria, and with which final word when outputs collide. It’s the layer that in classical organizations is often spread across habits, seniority, editorial teams, team culture and tacit knowledge.

As long as production was expensive, that implicit layer could function reasonably well. Less got through. People had time to correct. Workflows were slower and therefore more forgiving. Now that production is cheap, implicit intent becomes a problem. Too much moves through the system without it being clear why it deserves to be there.

That’s exactly why I’ve come to see intent as a layer in its own right. Not a footnote to output, but the governing infrastructure beneath it. AI first looked mostly like a way to write, think and build faster. Then it became clear that the real power only unlocks once you also fix what should persist between sessions, tasks, roles and tools. Not just what a model can do, but what a system is supposed to want.

From that point on, the design problem changes.

You’re no longer just working with prompts or models. You’re working with roles, rules, handoff, memory, approval, escalation and consistency. You shift from interface thinking to organization thinking.

From intent to autonomous agent systems

Once intent becomes explicit, the logic of autonomous agent systems almost follows on its own.

A system with multiple specialized agents needs something single sessions didn’t need. Boundaries. A writing agent has to know what its task is and what isn’t. An editor agent has to be able to send back, approve or reject. A coding agent has to work within technical and stylistic limits. A publisher agent has to know when something is publishable and when it isn’t. An art-direction layer has to translate a substantive core into image without losing the identity of the whole.

That requires more than model capacity. It requires formal work structure.

Roles make responsibility visible. Style guides make taste transferable. Governance decides who may decide, who may correct, how often something can be sent back, and when a human must intervene. Once those elements come together, you’re no longer just experimenting with AI. You’re designing a corporate form, even if it’s still small.

That, for me, is the real meaning of autonomous agent systems. Not a futuristic image of software that does everything by itself. But an organized form of intentional work in which specialized agents operate within explicit boundaries, with clear handoffs and governable autonomy.

That’s also why the step from vibe coding to agent systems is no cosmetic upgrade. It’s a shift in layer. Vibe coding is mostly about accelerating production. Agent systems are about organizing production under durable intent.

This is not a tool trend but a new way of working

Many people still look at agents as if they were a next generation of scripts. That underestimates them.

A script automates a task. An agent carries out work within context. A team of agents introduces something else: division of labor, hardened standards, handoff moments and governing logic. With that, the question shifts from “which tool do we use?” to “how do we want work to come into being in this organization?”

That’s why this subject is for me directly tied to AI adoption inside companies. Ultimately it’s not just about faster note-taking, better summaries or quicker prototypes. It’s about making organizations AI aware. About the recognition that AI isn’t only a handy aid but a force that changes the form of work itself. Companies that see AI only as an assistant see one layer. Companies that use AI to accelerate production see a second layer. Companies that understand that intent, governance and agentic collaboration are the next step are only just starting genuine transformation.

That’s also where the contribution I want to make with my work lies. Not just explaining what’s technically possible, but helping make visible the organizational shift happening underneath.

Vic Boomer as practice what you preach

That’s why Vic Boomer exists.

Not as a generic studio that happens to do something with AI, but as a practice form that grew out of this entire development. From standalone model interaction, to agent coding, to vibe coding, to recognizing intent, to building autonomous agent systems. Vic Boomer isn’t a backdrop around those ideas. It’s my attempt to give them form.

You see this most sharply in the essay and publication side. There Vic Boomer functions deliberately as an agent-native studio. Not because everything has to be automatic, but because it gets interesting precisely when style, review, visual translation and publication fall under explicit structure. A writer doesn’t just write a piece. An editor guards the line. An art director translates the one big idea visually. A publisher places and deploys. The styleguide isn’t a loose taste note but governing infrastructure. The roles aren’t decorative but functional.

The structure of the Vic Boomer agent company is explicit. Kelsey Peters is chief editor. She coordinates assignments and reviews every essay. Her decision space is tightly defined: approve, send back or reject. The editorial styleguide allows a maximum of two revision rounds.

There are three writers, each with their own tone and function. Tom Notton is writer-pragmatic: compact, first-principles, technically clear. Martin Boomer is writer-strategic: he looks at market dynamics, positioning and organizational implications. Eo Ena is writer-philosopher: he draws conceptual lines and exposes mechanisms beneath the surface. Three writers, three voice positions, one shared frame.

Noa Nakamura is art director. She works from a visual styleguide with a VIC-20 color palette, halftone texture, 1980s settings and twelve mood presets. An essay about agent orchestration doesn’t become a generic tech illustration but a narrative scene with analog technology, central focus and an image brief tied to the one_big_idea.

Saul Reimer is publisher. He places in Hugo and deploys. Vic Boomer runs on Hugo, and the Hugo workbook decides where essays live, what frontmatter looks like, which image paths are valid and when status: published coincides with draft: false.

The editorial styleguide is the core of the intent layer. It contains ten anti-patterns and an editor checklist. No hype language. No hedges. Every piece must start with friction, have one Big Idea, and contain at least one concrete example. That document isn’t a writing aid. It’s governing infrastructure. It makes a consistent studio possible across multiple agents.

In that sense Vic Boomer is practice what you preach. I don’t only write that AI-native work moves toward governance and agentic organization. I try to give that movement form myself in a studio that publishes, experiments and builds from exactly that logic.

That makes Vic Boomer more than a content site. It’s a workshop for AI-native thinking. Essays make ideas explicit. Experiments and tools test whether those ideas hold up in practice. Consulting isn’t the starting point of the identity, but it is a way to help organizations make the same shift: from using AI to understanding AI, and from understanding AI to deploying AI structurally.

Why this is the right moment

The timing of this step isn’t accidental.

The past phase was about discovering that models were usable. After that it was about discovering that models could produce. Now the phase begins in which organizations have to determine how that production gets put under direction. That’s a harder question than prompting. It touches culture, structure, brand identity, responsibility and governance.

Precisely for that reason I think the next competition in AI will be less about raw output and more about institutional precision. Whoever only produces faster wins temporarily. Whoever makes intent explicit and translates it into governable agentic systems builds something more durable.

That’s also why I didn’t want to write this article as abstract trend analysis. This movement has become too concrete for distant observation. Too many teams are walking the same route. First enthusiasm about output. Then productive acceleration. Then confusion about direction. Then the recognition that a layer is missing. And after that the move to explicit intent, roles, governance and agentic collaboration.

That is the road many are now walking. It is also the road I have walked myself.
